Black Friday Cyber Monday brings in more new customers in four days than most Shopify stores see in a month. Most of them came for a deal, and most of them will never buy again unless you give them a reason. The real profit from BFCM 2026 is decided in the 60 days after Cyber Monday (30 November), when you either turn those first orders into second orders or let them fade. Here is the retention plan we build for our Shopify clients.

60Days to win the second order
5Flows every store should run
1Metric that matters: repeat rate
Why the second order matters: a customer who buys twice is far more likely to buy a third time. Paid ads paid for the first order. The second order is where you start making real margin on that customer.

Step 1: Segment Your BFCM Buyers First

Don't send everyone the same "thanks for shopping" email. In Shopify, create customer segments before the sale ends so flows can start the moment orders come in:

  • New BFCM customers: first order placed between 27 and 30 November. This is your biggest opportunity.
  • Returning customers who bought on BFCM: already loyal. Reward them, don't re-introduce the brand.
  • Gift buyers: orders with a different shipping address or gift note. The recipient may be your next customer.
  • Discount-only buyers: used the deepest code on a single low-price item. Handle carefully so you don't train them to wait for the next sale.

Step 2: Build the Five Post-BFCM Flows

FlowWhen it sendsWhat it does
Thank you + deliveryDay 0 to deliverySets expectations during the busiest shipping weeks and cuts "where is my order" tickets
How to use it2–3 days after deliveryTips, care guides or a short video so the product delivers on its promise
Review request7–14 days after deliveryCollects reviews and photos that lift conversion for January traffic
Cross-sellAround day 21Recommends the natural next product, based on what they bought
Replenish / win-backProduct use cycle, or day 45–60Reminds consumable buyers to reorder, or gives lapsed buyers a reason to return

Run each flow on both email and SMS where you have consent, and exclude anyone who has already placed a second order so you don't keep pushing a customer who has converted.

Step 3: Give a Reason to Come Back That Isn't Another Discount

If the only thing that brought a customer in was 40% off, another discount teaches them to wait. Use value instead:

  • Loyalty points credited on the BFCM order, with a clear "you have X points" reminder in January.
  • Early access to new products or the January sale for BFCM customers only.
  • Subscriptions for consumables: offer "subscribe and never run out" in the replenish flow.
  • Gift recipient offers: include an insert card in gift orders with a welcome offer for the person who receives it.
Handle returns well: December returns are where many first-time customers decide if they trust you. A fast, easy exchange (with store credit as the default option) can turn a return into a second order.

Step 4: Retarget Smarter, Not Louder

After BFCM, ad costs drop back and your audiences are bigger than at any other time of year. Use them:

  1. Upload your new BFCM customer list to Meta and Google as a custom audience, and exclude it from prospecting campaigns so you don't pay to re-acquire them.
  2. Run a separate cross-sell campaign to that list, showing products they haven't bought yet.
  3. Build lookalike audiences from your full-price repeat buyers, not your discount buyers, for January prospecting.

Step 5: Measure What Actually Matters

Revenue on the day is a vanity number if none of those customers come back. Track these in Shopify Analytics or your email platform for the BFCM cohort:

  • Repeat purchase rate at 30, 60 and 90 days
  • Time to second order
  • Revenue per recipient for each post-purchase flow
  • Customer lifetime value of BFCM customers compared with customers acquired at full price

Compare the BFCM cohort with last year's. If repeat rate went up, your offer and flows are working. If it went down, your discount may have attracted the wrong customers, which is useful to know before planning BFCM 2027.

Your store experience matters just as much as your emails. If repeat customers hit a slow site or a clumsy checkout, they won't come back. Our conversion rate optimisation and Shopify maintenance and support services help keep that experience sharp after the holiday rush.
